# What is message-market fit (and how to test it in 90 days)

Message-market fit is knowing what to say to cold B2B buyers so they engage. Here's what it means and how we test it with cold email in 90 days.

*By Floris Jansen, founder of Vectify*

**Short answer:** Message-market fit is knowing what you can say to a cold prospect, someone who has never heard of you, that makes them want to engage. You find it by running a cold email campaign that tests several different offers and phrasings against the same persona, then keeping the one that gets the most real engagement. Product-market fit tells you people want what you sell. Message-market fit tells you how to start the conversation with people who don't know you yet.

This page is for heads of sales at B2B companies with an existing sales team who want more conversations with new accounts and suspect the message, not the market, is what's holding outbound back.

## What message-market fit actually means

Your ideal buyer already gets plenty of messages. When they don't know you and you're only reaching them with a specific offer, something you give them or offer them, what do they actually care about?

That's the question message-market fit answers. It isn't your positioning statement, your product deck or your website headline. Those are written for people who are already looking. A cold prospect isn't looking. They'll give your message a few seconds, and they'll respond only if the offer speaks to something they care about right now.

So message-market fit has two parts:

1. **The offer.** What you're putting in front of them. That could be an audit, a benchmark, a report, a pilot or a specific outcome. It's the reason to reply.
2. **The phrasing.** How you say it. The same offer framed around a different problem, in different words, can land very differently with the same persona.

You have message-market fit when you know which offer, phrased which way, consistently gets a cold persona to engage.

## Why most outbound doesn't have it

Most outbound starts with a single message, usually based on what the company thinks makes it special. If it doesn't work, the team blames the list, the channel or the reps, and changes those. The message stays more or less the same.

The result is that companies conclude outbound "doesn't work for us", when what they actually tested was one offer. One offer is one guess. A sales team would never judge a market on a single call script, but outbound often gets judged on a single email.

## How we test it in 90 days

The first 90 days of our Outbound Acquisition System are a test with one goal: find message-market fit.

**1. Define the persona and the market.** We agree on who the buyer is and which companies they work at.

**2. Build many offers, not one.** We come up with a wide set of different offers for that persona, each built around something they might care about when they don't know you.

**3. Write several phrasings of each.** For the strongest offers, we test different ways of saying the same thing, so we learn whether it's the offer or the wording that's doing the work.

**4. Run them by cold email at volume.** Each variant goes to a comparable slice of the market, so the results can be compared.

**5. Read real engagement, not opens.** We look at replies and meetings with the right people. Interested replies count. Polite "not now" replies tell us something too.

**6. Keep the winners, cut the rest, and test again.** Each round narrows the field. Weak offers are dropped, strong ones get new phrasings, and new ideas get added.

By the end of the test you know what you can say to your cold market to make them engage, and you have the numbers to show it.

## What you need to run the test

Two things matter more than anything else.

**A market of at least 100,000 companies.** Testing many offers needs volume. Each variant needs enough sends to produce a readable result, and you don't want to burn through your whole market on the test itself. With a smaller market, there simply isn't enough room to test properly.

**Willingness to change offers.** This is the harder one. The offer that wins with a cold audience is often not the one leadership would have picked. If the company is only willing to send the message it already believes in, there's nothing to test.

## What it looks like when it works

With one customer, the 90-day test cracked it: we found the offer and phrasing that landed with their persona, and it produced 30 calls in a month. That came from changing what we said, not from adding more channels or more people.

Not every market will react the same way, and that's the point of testing. The 90 days are there to find out what works for your buyers, using data instead of opinion.

## Why we test the message with cold email first

We start with email for three reasons.

- **It takes the fewest internal resources.** Your team doesn't need to make calls or run LinkedIn profiles while the message is still unproven.
- **It validates the message.** Email strips things back to the offer and the words. If people reply, the message is working.
- **It gives a clearer, higher-volume read.** You can test many variants against comparable groups at the same time, so you can see which message actually lands instead of guessing from a handful of conversations.

Once you know the winning message, it carries straight into LinkedIn and cold calling. That's the Outbound Acquisition System: one message, proven by email, run across all three channels. We cover the channel choice in more detail in [cold email vs LinkedIn vs cold calling](https://www.vectify.io/blog/cold-email-vs-linkedin-vs-cold-calling).

## Where to start

Before testing messages, it helps to know how big your untapped market is. Our free **Untapped Market Report** estimates how many potential buyers you're not reaching yet, built for your company.

## FAQ

What is message-market fit?

Message-market fit is knowing which offer, phrased which way, makes a cold prospect in your target persona engage with you. You find it by testing several different offers and phrasings against the same audience and keeping the one that gets the most replies and meetings.

How is message-market fit different from product-market fit?

Product-market fit means a market wants what you sell. Message-market fit means you know what to say to people in that market who don't know you yet, so they start a conversation. A company can have product-market fit and still have outbound that doesn't work because the message is wrong.

How do you test message-market fit?

Run a cold email campaign with many different offers and several phrasings of each, send each variant to a comparable slice of the target market, and measure replies and meetings. Keep the winners, drop the rest and test again until one message clearly performs.

How long does it take to find message-market fit?

We run the test over 90 days. That gives enough time for several rounds of testing and narrowing down offers.

Why test the message with cold email before LinkedIn or calling?

Email needs the fewest internal resources and gives a high-volume, clear read on which message works. Once the message is proven, the same message can be used on LinkedIn and in cold calls.
